Where margin disappears

The costs most founders forget to count.

When thinking about cost, most founders stop at production. These are the ones that actually eat margin — silently, every order.

Bulk shipping & duties

Sea freight for 500 units is very different from air freight for 100. Import duties can add 10–20% on top of the production cost — and most quotes don't include them.

Packaging per unit

Poly bags, hangtags, labels, boxes. Small per unit, significant at scale — and often not included in the first cost calculation.

Return rate

Cheap products return at much higher rates. Return shipping, repacking, and damaged goods have a direct cost that shows up only after the drop.

Customer acquisition cost

How much you spend in ads to get one paying customer. If your ROAS is 2× and your margin is thin, you may be losing money on every paid sale without knowing it.

Direct-to-consumer — your own store

You sell direct, no middlemen. Typical markup: 3–4× production cost. A €15 blank becomes a €45–€60 retail price. You keep the full margin and own the customer relationship.

Wholesale / multibrand retail

You sell to retailers at 2.5× your cost. They sell to consumers at 2.5× your wholesale price. A €15 blank ends up retailing at ~€93. If you also sell online, your prices must match what the retailer charges — undercutting loses you distribution deals.
